How We Helped a Brand Client Launch & Deliver a New Smart Home Product in 60 Days

Matter ZigBee smart switch with white glass panel – modern minimalist design, 60 days fast delivery for B2B projects

This case study outlines how our team helped a global smart home brand develop and mass-deliver a Matter-compatible ZigBee smart switch within just 60 days. By combining rapid prototyping, parallel certification, and agile production management, we enabled the client to upgrade their distribution channels with a next-gen Matter-ready product, on time and at scale.

Introduction: The Need for Speed in a Changing Smart Home Landscape

As the smart home industry rapidly shifts toward interoperable ecosystems, Matter has emerged as a unifying protocol that reshapes how devices connect and communicate. A leading overseas brand approached us with a mission-critical request: develop a new ZigBee-based smart switch with full Matter compatibility and bring it to market within just 60 days. Their goal? To seize the market opportunity of a rising Matter-enabled ecosystem and upgrade their retail and distributor channels across North America and Southeast Asia.

The challenge was not only aggressive in timeline but also complex in scope—requiring coordination across hardware, firmware, certification, supply chain, and large-scale production.

Phase 1: BOM Planning and Hardware Architecture

The first 5 days were dedicated to a fast yet precise Bill of Materials (BOM) planning process. Our engineering team focused on:

  • Selecting Matter-certified ZigBee SoCs with guaranteed supply
  • Pre-screening critical components (MCUs, relays, enclosures) for availability and compliance
  • Designing for modularity and future upgradability

The device architecture was tailored for both wall switch and retrofit module scenarios, aligning with the client’s multi-market strategy.

Phase 2: Rapid Prototyping & Firmware Integration

By day 10, we had functional prototypes ready. Key factors for speed included:

  • In-house 3D printing and CNC for housing
  • Dedicated firmware engineers working in parallel on Matter stack integration
  • Early-stage simulation of UX with the client’s existing app ecosystem (eWeLink-compatible)

Our rapid prototyping approach allowed hardware and software teams to iterate daily—cutting down what normally takes 4–6 weeks into just 10 days.

Phase 3: Parallel Certification Strategy

To meet the tight deadline, we employed a parallel certification workflow:

  • Pre-testing in our own EMC & RF labs (based on FCC/CE parameters)
  • Early engagement with TÜV and UL labs to secure fast-track Matter, ZigBee, and safety certification slots
  • Real-time firmware adjustments during lab testing

Instead of waiting for the prototype to finalize, we moved forward with pre-compliance preparation, saving 2–3 weeks in the process.

Phase 4: Supply Chain Coordination and Flexible Production

With certification underway, we shifted to production preparation:

  • Locked component supply across 3 trusted vendors with safety stock
  • Reconfigured flexible SMT + assembly lines to accommodate both white-label and branded SKUs
  • Enabled real-time tracking of yield, QA issues, and packaging via MES integration

Our flexible production system allowed us to switch quickly between variations (single-gang / two-gang / three-gang) with minimal downtime.

Phase 5: QA, Testing, and Global Shipment

By Day 45, trial runs were underway. Our QA team ran:

  • 100% functional testing for all units using automated jigs
  • Drop tests, burn-in aging, and thermal stress testing
  • Interoperability tests across Alexa, Google Home, SmartThings, and Apple HomeKit (via Matter)

On Day 58, 100,000 units were packed and ready. By Day 60, the first batch was shipped to client warehouses in the U.S., Germany, and Singapore.

Conclusion & Takeaways

This project demonstrated the power of vertical integration and agile execution in smart home manufacturing. By combining BOM foresight, cross-team collaboration, and flexible production capabilities, we helped the client:

  • Enter the Matter-compatible product market faster than competitors
  • Upgrade their distribution channels with a technically advanced offering
  • Scale production to 1 million+ units/month with stable quality and reliable delivery

If your brand is planning a smart home product launch, especially one involving Matter or ZigBee protocols, we’re here to help you go from concept to global delivery—on time and at scale.
